What Is AI Consulting? Services, Process and When to Hire
AI consulting helps a business choose, build and run AI that solves a real problem. Learn what an AI consultant does and when to hire one.
There is no single price for AI. The cost of an AI implementation depends mainly on five things: how complex the use case is, how ready your data is, whether you buy or build, how much integration is needed, and what it costs to run and maintain the solution afterwards. Understanding these drivers lets you budget realistically and compare proposals fairly.
A chatbot that answers 30 common questions is very different from a model that predicts equipment failures across a plant. Complexity rises with the number of scenarios, the accuracy required, and the consequences of a wrong answer. High-stakes decisions need more testing and human oversight, which adds cost.
Data work is often the largest hidden cost. Collecting data from several systems, cleaning it, labelling examples and setting up secure access can take more time than building the model itself. If your data is already organized, the project is cheaper and faster.
| Option | Upfront cost | Running cost | Best for |
|---|---|---|---|
| Buy a ready-made tool | Low | Subscription per user or usage | Standard problems |
| Configure a platform | Medium | Platform fees plus support | Common problems with your own data and rules |
| Build a custom solution | High | Hosting, monitoring, retraining | Unique problems with clear, large value |
Most organizations combine options: buy where possible, build only where it creates an advantage.
A tool that works on its own is cheap; a tool that reads from your CRM, writes to your ERP and logs every decision for audit takes more effort. Count each system connection, security review and user-access change in the estimate.
AI is not a one-time purchase. Budget for:
Ask each vendor to break their price into the parts above, state the assumptions about your data, describe what happens after launch, and define how success will be measured. A lower price that leaves out data preparation or maintenance usually costs more later.
Use these line items to build an estimate, or to check that a proposal is complete:
| Line item | Questions to answer |
|---|---|
| Discovery and design | How many workshops, interviews and data reviews? |
| Data preparation | How many sources? How much cleaning and labelling? |
| Licences and platforms | Per-user or per-request fees? Expected volumes? |
| Build and configuration | Which components are custom, which are configured? |
| Integration | Which systems, and who maintains the connections? |
| Testing and security review | Who tests, and what standards apply? |
| Training and change management | How many users, in which languages? |
| Running costs (per year) | Hosting, monitoring, retraining, support |
| Contingency | What allowance for unknowns? |
No. Many tools are priced per user or per use, so small businesses can start small and pay as they grow.
A short opportunity assessment followed by a small pilot using an existing tool. It costs little and shows whether a larger investment makes sense.
Compare the measured benefit (hours saved, errors avoided, revenue gained) with the full cost, including running costs, over two to three years.
