How to Write a Sustainability (ESG) Report: Step by Step

A sustainability (or ESG) report is a public document in which an organization explains its environmental, social and governance impacts, how it manages them, and how its performance is changing over time. A first report does not need to be perfect. It needs to be honest, based on real data, and focused on what matters most to your business and stakeholders.

Step 1: Decide the purpose and audience

Are you reporting for investors, lenders, large customers, employees or the public? The audience shapes the framework, level of detail and format.

Step 2: Choose a framework

Framework Best for
GRI Standards Broad reporting on impacts on economy, environment and people
ISSB (IFRS S1 and S2) Investor-focused sustainability and climate information
Stock exchange guidance Listed companies; in Qatar, the QSE guidance on ESG reporting
SDG mapping Showing contribution to the UN Sustainable Development Goals

Many first reports use GRI and add a climate section aligned with ISSB.

Step 3: Run a materiality assessment

Identify the ESG topics that matter most, for example energy and emissions, health and safety, employee development, data privacy, and ethics. Talk to employees, customers, suppliers and leadership, and rank topics by importance to stakeholders and impact on the business.

Step 4: Set boundaries and collect data

Decide which entities, sites and period the report covers (usually one financial year). Collect data for each material topic:

  • Environmental: electricity, fuel, water, waste, Scope 1, 2 and 3 emissions.
  • Social: headcount, turnover, training hours, safety incidents, nationalities and gender mix.
  • Governance: board composition, policies, ethics training, complaints.

Document sources and calculation methods so the data can be checked.

Step 5: Set goals and actions

Report not only where you are, but where you are going: targets, timelines and the actions planned to reach them.

Step 6: Write the report

A clear structure:

  1. Message from leadership
  2. About the organization
  3. Approach to sustainability and materiality
  4. Environmental performance
  5. Social performance
  6. Governance
  7. Targets and next steps
  8. Data tables and framework index

Use plain language, charts and real examples. Explain bad results as clearly as good ones.

Step 7: Review and assure

Have the data reviewed internally, and consider external assurance for key figures as your reporting matures.

Avoiding greenwashing

  • Use measured data, not vague claims like “eco-friendly”.
  • Show trends and context, not only selected highlights.
  • Distinguish targets from achievements.
  • Keep evidence for every claim.

Example of a performance data table

Indicator Unit Previous year Current year Target
Electricity consumption MWh
Scope 1 and 2 emissions tCO2e
Water consumption m³
Waste recycled %
Lost-time injuries number
Training hours per employee hours
Women in workforce %
Employees trained on code of conduct %

Showing two years side by side, with units and targets, makes the report credible and easy to compare.

A realistic timeline for a first report

Months Activities
1 Agree purpose, audience, framework and team
2 Materiality assessment with stakeholders
3–4 Data collection and checks
5 Targets, narrative drafting, design
6 Review, approval and publication

Starting data collection early in the year makes the next report much easier.
