OKRs vs KPIs: What’s the Difference and When to Use Each

KPIs (key performance indicators) measure how well ongoing work is performing. OKRs (objectives and key results) set a small number of ambitious goals for change and define how progress will be measured. They are not competitors: most organizations use KPIs to run the business and OKRs to change it.

Definitions

  • KPI: a metric that tracks performance against a target, such as on-time delivery rate or monthly revenue. KPIs are usually stable over time.
  • OKR: an objective (a qualitative goal) plus three to five key results (measurable outcomes that show the objective is achieved). OKRs are usually set quarterly or yearly. The method was developed at Intel and later popularized by companies such as Google.

Side-by-side comparison

KPIs OKRs
Purpose Monitor health and performance Drive improvement and change
Time frame Ongoing Quarter or year
Ambition Realistic targets Stretch goals
Number Can be many across the organization Few per team (2–4 objectives)
Example Customer satisfaction ≥ 85% Objective: “Make onboarding effortless”

Example: the same team using both

KPIs (always tracked): average onboarding time, onboarding error rate, customer satisfaction.

OKR for this quarter:

  • Objective: Make customer onboarding effortless.
  • Key result 1: Reduce average onboarding time from 5 days to 2.
  • Key result 2: 80% of new customers complete onboarding online.
  • Key result 3: Onboarding satisfaction rises from 72% to 85%.

When the OKR is achieved, the new level becomes the KPI target.

When to use which

  • Use KPIs for steady operations, compliance, service levels and financial control.
  • Use OKRs when you need focus and alignment around a change: launching a service, entering a market, transforming a process.
  • Use both to connect daily performance with strategic priorities.

Tips for writing good OKRs

  1. Keep objectives short, inspiring and clear.
  2. Make key results outcomes, not tasks (“reduce onboarding time”, not “build a portal”).
  3. Limit to a few objectives so teams can focus.
  4. Review progress regularly and discuss blockers openly.
  5. Do not tie OKRs directly to bonuses; it discourages ambition.

Common mistakes with KPIs

  • Too many KPIs, so nothing stands out.
  • KPIs without owners or clear definitions.
  • Measuring what is easy rather than what matters.

Examples of useful KPIs by department

Department KPI examples
Sales Revenue vs target, win rate, average deal size, sales cycle length
Marketing Qualified leads, cost per lead, conversion rate by channel
Finance Gross margin, days sales outstanding, budget variance
Operations On-time delivery, cycle time, defect rate, capacity utilization
Customer service First-contact resolution, average response time, satisfaction
HR Time to hire, turnover, training hours per employee

Each KPI needs a precise definition, a data source, an owner and a target, or it will be argued about rather than used.

A typical OKR quarter

  1. Weeks before the quarter: leadership sets two to four company objectives; teams draft their own OKRs that support them.
  2. Week 1: teams finalize OKRs and share them openly so others can see priorities and dependencies.
  3. Weekly: a short check-in on confidence in each key result and blockers.
  4. Mid-quarter: a deeper review; adjust actions, not the objectives.
  5. End of quarter: score key results (for example from 0 to 1), reflect on what was learned, and set the next quarter’s OKRs.

Achieving around 70% of an ambitious key result is often considered a good outcome; consistently hitting 100% may mean goals are too safe.
